Claude Code — For CTOs & Decision Makers

Your engineering team is probably already using AI coding tools. The question isn't whether to adopt Claude Code — it's whether to do it in a controlled, secure, measurable way or let it happen organically (which means inconsistently).

The business case

  • Adoption is mainstream. The Stack Overflow 2025 Developer Survey found that a large majority of developers use or plan to use AI tools, and about half of professional developers use them daily. Your team is very likely already among them.
  • Gains are real but uneven. Routine work (boilerplate, tests, documentation, migrations, first-pass review) benefits most. Public figures for "percent faster" vary widely by study and task, so don't plan around a vendor or blog number. Establish your own baseline in a pilot.
  • Measure, don't guess. Team and Enterprise plans include an analytics dashboard (daily active users, sessions, suggestion accept rate, and PRs and lines shipped with Claude Code via GitHub integration), and OpenTelemetry export gives per-user tokens and cost.

The gap isn't adoption — it's structured adoption. Most teams use a small fraction of what Claude Code offers (skills, hooks, subagents, MCP, CI integration).

What decision makers need to know

Security & Compliance

Claude Code runs locally, but to get answers it sends your prompts, model outputs, and the file content it reads into the conversation to Anthropic's API over TLS. It does not upload your whole repository. What matters for compliance:

  • Training: under commercial terms (Team, Enterprise, API) Anthropic does not train generative models on code or prompts sent to Claude Code. On personal Free, Pro, and Max accounts it is a user setting.
  • Retention: Team, Enterprise, and API: 30 days standard; zero data retention is available to qualified Enterprise accounts, enabled per organization by your account team. Consumer accounts: 30 days if training is off, 5 years if on. Session transcripts are also cached locally for 30 days by default (cleanupPeriodDays).
  • Access control: a permission system (manual, accept-edits, plan, auto modes) with allow/ask/deny rules and an optional sandbox for Bash.
  • Enforcement: managed settings let admins set permissions, hooks, and MCP allowlists that users cannot override. CLAUDE.md is guidance, not enforcement.
  • Audit and monitoring: OpenTelemetry export, Team/Enterprise analytics, and hooks you write yourself. Note that Cowork activity is not captured in Audit Logs, Compliance API, or Data Exports.
  • Certifications: SOC 2 Type 2 report and ISO 27001 certificate are available through the Anthropic Trust Center.

Threat landscape

Key vectors relevant to enterprise:

  • Prompt injection via untrusted file content, web pages, or tool output (e.g. malicious comments in dependencies)
  • Supply chain risk via MCP servers, plugins, and skills. Anthropic does not security-audit MCP servers; treat them like npm packages and use managed MCP configuration to restrict them
  • Overpermissive configs in CI/CD pipelines (for example, bypassing permissions in an environment with secrets)

Mitigation framework: see the Security guide on this site and WP03 — Security in Production — florian.bruniaux.com/guides

Team adoption

The ROI scales with structure. A team with shared configuration (committed CLAUDE.md, shared skills, hooks, and permission rules, managed settings) gets consistent quality and security posture instead of ten private setups.

Realistic adoption timeline: a few weeks from pilot to team rollout with structured onboarding.

The adoption path that works

Most teams that succeed follow the same sequence:

1. Pilot (2–3 devs, 2 weeks) Identify 2–3 motivated engineers. Let them configure and experiment. Measure time saved on specific tasks (code review, test generation, documentation).

2. Config standardization (1 week) Tech lead or external expert reviews their setup. Creates a shared CLAUDE.md for the team (generate a draft with /init). Adds security hooks and CI/CD integration. Documents "what's allowed, what's not," and enforces the hard rules through permissions and managed settings.

3. Team rollout (2–3 weeks) 1h onboarding session for the full team. Champions support peers. Shared config versioned in the repo.

4. Governance Monthly review of usage patterns, cost, and security posture. Adjust permissions as AI capabilities evolve.

Costs

Pricing depends on how you buy (claude.com/pricing):

OptionPriceNotes
Pro / Max (individual)$20/month; Max from $100/month (5x or 20x Pro usage)Personal accounts, so consumer data terms apply
TeamStandard $20/seat/month (annual), $25 monthly; Premium $100/seat/month (annual), $125 monthly2 to 150 seats; Premium has 5x Standard usage
Enterprise$20/seat/month (annual) plus usage at API ratesSSO, analytics API, admin controls
Console (API)Per tokenWorkspace spend limits and per-user dashboard

Anthropic reports an average of about $13 per developer per active day, or $150–250 per developer per month, across enterprise deployments, with 90% of users under $30 per active day. Start with a pilot to establish your own baseline (costs).

The real cost isn't the subscription — it's unstructured adoption creating security debt and inconsistent output quality.

External support

If you want to accelerate adoption or get an independent assessment of your current setup:

Brown Bag Lunch, talk, or panel (1–3h, free) — executive + team intro, live demo, Q&A, or speaker slot. Done for the pleasure of it — getting challenged, sharing what I know, building network. No strings attached.

Config audit (half-day) — review your current setup against security and productivity standards.

Team formation (1–3 days) — hands-on training, your codebase, your workflows, measurable outcomes. Not something actively sought right now, but open to the right conversation.
